A Middle East General Cargo Port was facing capacity and profitability constraints. Despite growing demand, cargo volumes and EBITDA were limited by outdated operational processes, fragmented management controls, and an organisational structure not designed for scale.
The Challenge
The port needed to increase productivity and cargo throughput without increasing its cost base. The target was ambitious: unlock an additional AED 32 million in value while improving operational discipline and management effectiveness across the organisation.
Cornerstone’s Approach
Cornerstone began with a comprehensive business review to understand operational bottlenecks across commodities, vessel types, and workflows. This review led to the design of a new Port Management Operating System, centred around Lean Operations principles and a concept called the “Perfect Plan.”

Defining new operational standards and SOPs by commodity and vessel type
Redesigning the organisational structure to improve accountability and decision-making
Implementing a structured Management Operating System with clear metrics, daily performance meetings, and visual management
Introducing digital tools such as Clearview®, electronic tele-clerks, and performance dashboards
Integrating maintenance and stores into daily port operations to improve resource flexibility
